Porsche Michael Leiters luxury strategy break-even operating margin
✧ GENERATE BRIEFING

Luxury sports-car manufacturer Porsche has unveiled a comprehensive strategic turnaround plan aimed at resetting its business model around a "value over volume" framework. Facing intense margin compression—with operating margins dropping to a meager 1.1% in 2025—and persistent headwinds from slowing demand in China and US trade tariffs, the Volkswagen-owned automaker is purposefully preparing for a lower-volume sales era. Under Chief Executive Officer Michael Leiters, the company is slashing its future break-even threshold to under 200,000 units (down sharply from the 279,449 vehicles delivered previously), betting that exclusivity and pricing power can restore double-digit profitability. To achieve its medium-term operating margin target of 10% to 15% (and a long-term goal of 15%), Porsche is overhauling its product and operational footprint. Key elements of the restructuring include: Product & Pricing Strategy: Raising average selling prices on top-tier vehicles by roughly 20%, trimming model variants by 20%, and focusing heavily on elite sports cars like the 911 alongside high-end SUVs.

Porsche is preparing for a future of lower vehicle sales as the luxury sports-car maker restructures its business and shifts its focus towards higher-margin models to restore profitability.

The Volkswagen-owned automaker plans to lower its future break-even point to around 200,000 vehicles, well below the 279,449 units it delivered last year. Porsche’s global deliveries have already declined by almost 10% since 2022, hurt by weaker demand in China and US tariffs.

Porsche’s profitability has come under significant pressure. Its operating margin fell to just 1.1% in 2025, compared with the double-digit margins the company had targeted following its 2022 stock-market listing.

Value Over Volume and Pricing Strategy

Chief Executive Michael Leiters is pursuing a “value over volume” strategy, with greater emphasis on high-end sports cars such as the 911 and luxury SUVs. The company aims to increase the average selling price of its top models while strengthening Porsche’s position as a premium sports-car brand.

The company is also targeting an operating margin of 10% to 15% in the medium term and 15% in the long term. Porsche is seeking to improve cash generation while reducing its cost base and making the business less dependent on high sales volumes.

Workforce Reductions and Structural Overhaul

As part of the restructuring, Porsche plans to reduce its workforce by about 9,000 positions by 2035, equivalent to roughly one-fifth of its employees. It also plans to cut the number of model variants by around 20% and increase platform sharing with fellow Volkswagen brand Audi to reduce development costs.

Powertrain Pivot and Product Mix

Porsche is also reassessing its powertrain strategy after costly challenges in the electric-vehicle market. The company is moving back towards combustion-engine models while continuing to develop electric vehicles and hybrids, seeking a product mix that better reflects customer demand.

The turnaround plan reflects broader challenges facing German automakers, including weaker Chinese demand, competition from lower-cost Chinese manufacturers, high production costs and uncertainty surrounding electric vehicles. Porsche is betting that exclusivity, higher prices and stronger margins can offset a smaller overall sales base.
